How should DevOps transformation be approached?
DevOps is everywhere, and everyone claims to be doing it. There are countless stories about DevOps transformations—some successful, others less so. While the success stories are often shared, the failures tend to remain hidden. Each organization has its own unique context, challenges, and goals. That’s why simply copying what others have done is rarely a good strategy.
I often use an analogy to explain this: learning to fly. Humans have long dreamed of flying, and many tried to mimic birds by attaching wings. But those attempts failed. However, the breakthrough came when scientists focused on aerodynamics, propulsion, and theory—not just imitation. This shift led to the invention of the airplane, and eventually, the Wright brothers achieved controlled, sustained flight.
Similarly, DevOps transformation isn’t about copying someone else’s process—it’s about understanding the underlying principles and applying them in your own way. The core content of this article is based on Jez Humble’s speech at the DevOps Summit titled *Leading a DevOps Transformation*. He outlines five common misconceptions, five key practices, and practical recommendations for implementation. Due to the length, I’ll split this into two parts. I’ll also add my own insights and experiences, not just repeat what was said. My goal is to help you avoid common pitfalls and make your DevOps journey smoother and more effective.
Jez Humble is a globally recognized leader in the DevOps space. He’s not only a respected researcher but also an award-winning author. His book *Continuous Delivery* (co-authored with others) won the Jolt Award and is considered essential reading for anyone interested in DevOps. Other notable works include *Lean Enterprise* and *The DevOps Handbook*. A Chinese version of *The DevOps Practice Guide* will be launched at DevOpsDays Beijing on May 5th, and Jez himself will be in China to share his thoughts on DevOps.
What can DevOps do for your organization?
Traditional software delivery methods often suffer from long lead times, poor resilience, and inefficient value delivery. Many companies have adopted agile practices, and development teams have embraced Scrum, TDD, and modular architecture, leading to faster iterations and better collaboration.
But not all departments benefit equally. Operations and maintenance teams, for example, may find themselves overwhelmed by frequent deployments. They’re expected to handle releases on demand, which can be stressful and error-prone. In response, some organizations implement strict change management processes to control the flow of changes.
This is where DevOps comes in. It aims to bridge the gap between development and operations, creating a culture of collaboration and continuous improvement. Although there’s no single definition of DevOps, its origins lie in solving real-world problems: how to build large-scale, distributed systems that are reliable, secure, and able to evolve quickly.
Over the past five years, research on high-performing organizations has shown that investing in DevOps leads to significant business benefits. These include faster time-to-market, higher customer satisfaction, and improved operational efficiency.
From a technical perspective, we often look at IT performance through four key metrics: deployment frequency, lead time for changes, mean time to recovery (MTTR), and change failure rate. These metrics come from the annual State of DevOps Report. High-performing organizations achieve both speed and stability, proving that quality and efficiency can coexist.
Facebook’s old motto, “Move fast and break things,†emphasized speed over caution. But I believe it should be rephrased as “Move fast and don’t break thingsâ€â€”delivering quickly while ensuring quality and security. That’s exactly what DevOps enables.
